What is a body shop production board? Your whiteboard is lying to you.

A body shop production board is one screen, or one wall, that shows every car in the shop and the stage it is in right now. Each car is a card. Each stage is a column. A tech finishes pulling a quarter panel, the card moves from body to paint, and everybody who looks at the board knows without having to ask a single person.

None of that is new. Magnets on a whiteboard, clipboards on hooks, a row of repair orders taped above the estimator's desk: shops have run some version of this since long before any of us had one. What changed is that the board can now live in a tech's pocket, on a tablet in the bay and on the TV by the coffee machine at the same time, and still be one board. That difference is the whole article.

Why a shop needs one

A collision shop runs on a single question, asked over and over by different people. Where is that car.

The customer asks it on Tuesday afternoon. The adjuster asks it while closing a file. The parts driver asks it deciding which box to bring in first. The painter asks it at eleven, working out what goes in the booth after lunch. If the answer lives in five people's heads and one estimator's memory, somebody spends half the morning walking the floor to assemble it, and what they come back with is already an hour old.

A production board answers the question once, in a place everybody can see, and keeps answering it.

What goes on a card

The card is the car. It should carry the small number of things a person needs to make a decision without opening anything else:

  • Year, make and model, so it is recognisable from across the room
  • The repair order number, because that is what the paperwork uses
  • The VIN, for whoever is ordering parts
  • The promised date, because that is what the customer heard
  • A photo, so nobody confuses two silver sedans

That is close to the limit of what belongs there. Every extra field is a field somebody has to keep current, and a field nobody keeps current is worse than no field at all, because it still looks like information.

The stages are your stages

There is no correct set of columns. A four bay shop with one painter does not run the same sequence as a twenty bay shop with a sublet frame rack. The common backbone looks like this:

Dispatch. Repair plan. Body. Paint. Assembly. Final inspection. Delivery.

Bigger shops split those. Body becomes structural and cosmetic. Paint becomes prep, booth and polish. Some shops add a hold column for parts, or one for sublet work that has physically left the building.

The point of a board is that it matches the floor, not that it matches somebody else's diagram. If your shop has a step, the board needs a column for it. If it does not, the column is noise.

Why the whiteboard stops working

Nobody replaces a whiteboard because it is ugly. They replace it for three reasons.

It only exists in one room

The board on the wall is useless to the tech in bay six, to the estimator standing in a customer's driveway, and to you on a Saturday morning at home. Everybody who cannot see it has to interrupt somebody who can.

It goes stale exactly when it matters

On a slow week the whiteboard is accurate. On the week you have thirty cars in a twenty car shop, nobody stops to walk to the front and move a magnet, and by Thursday the board is a picture of Monday. The busier the shop, the less true the board, which is precisely backwards.

It remembers nothing

A whiteboard cannot tell you that paint has been the constraint for two months, that cars sit in repair plan for three days before anyone touches them, or that the jobs you delivered late all waited on the same supplier. It gets wiped. Whatever it knew is gone.

Cycle time is what a board unlocks

Once the board is current, it produces something a wall never could: how long cars actually sit in each stage.

That number ends arguments. An owner convinced the painter is slow often finds, once the stages are measured, that cars wait four days in repair plan before anybody touches them and the booth was never the problem. Another finds everything piles up in assembly on Thursdays because parts land on Wednesday afternoon. You cannot fix a bottleneck you are guessing at, and cycle time per stage is the cheapest way to stop guessing.

Watch the volume too. A shop with more cars open than it has technicians to touch is not busy, it is congested, and every one of those cars gets a little slower. A production board makes that obvious immediately, because the column is full and you can see it from the door.

What a production board is not

It is not an estimating system. It does not write the estimate, it does not talk to the insurer and it does not take the payment. CCC, Mitchell and Audatex do that, you already pay for one of them, and they are good at it.

It is not a management suite either. Payroll, accounting, marketing and text blasts are separate problems with separate tools. All in one platforms bundle them, price accordingly, and most shops end up using about a third of what they bought.

A production board does one thing. It tells you where every car is.

Putting one up

Start smaller than you think. Write down the stages the shop actually has, in order. Put every open car in the right column, including the ones you would rather not look at. Then hold one rule for two weeks: a car does not move on the board until the work is genuinely done, and the person who did the work is the person who moves it. If one person updates everything from memory at the end of the day, you have built a report, not a board.

Give it a screen people already walk past. A TV on the wall by the coffee machine does more for adoption than any training session, because nobody has to remember to go and look.
