Collision repair workflow tracking sounds like a category somebody invented so they could sell you a seat licence for it. On the floor it is a much smaller thing: knowing, at any hour of any day, which stage every open car is in and what it is waiting on. That is the whole job.

On a slow week you can do it in your head, and most shops do. The real test is the week you have thirty cars in a twenty car shop, two techs out, a supplier who sent the wrong bumper cover, and a customer standing in the lobby who was promised Friday. Anything that only works in February is not a system, it is a good mood. Here is what survives the other weeks.

What you are actually tracking

Three things, and it pays to be precise, because shops that blur them end up with a system nobody uses.

Where the car is. The stage it is in right now, and only that.

What it is waiting on. Parts, an approval, a sublet, a decision from the insurer.

How long it has been there. In the current stage, and since it arrived.

Notice what is not on that list. Hours billed, labour rates, the estimate itself, the payment. That is the estimating platform's job and it is good at it. Workflow tracking is about the physical car and the queue it is standing in.

Stages that match the floor

Name them after work, not after status

"In progress" is not a stage. "Waiting" is not a stage. Both are true of half the shop at any moment and neither tells anybody what to do next. Stages are the work: repair plan, body, paint prep, booth, assembly, final inspection. A card sitting in paint prep means something specific to the person who does paint prep.

Keep the list short enough to read across a room

Six to ten columns is where most shops land. Fewer, and the board hides the step where cars actually stall. More, and it stops being a picture you take in from the doorway and becomes a spreadsheet you have to study.

Give waiting one place, not a column per reason

A single hold state with the reason written on the card is usually enough. Three hold columns cut your view of the shop into pieces and make a full shop look half empty.

The three numbers worth watching

Cycle time per stage

How long a car sits in each column, averaged over the last month or two. This is the number that turns opinions into facts. Owners who are sure the bottleneck is paint often discover cars wait three or four days in repair plan before anyone touches them, and the booth was never the problem.

Watch the trend, not the individual car. One job that sat in body for nine days because the customer changed their mind is not a pattern. Nine days as an average is.

Work in progress

Count the cars that are open and not yet delivered. Compare it to how many your technicians can genuinely have their hands on. A shop carrying three times what it can touch is not busy, it is congested, and every car in the building moves slower because of it.

The uncomfortable fix is the right one: stop starting cars. Teardown on a car nobody will work on for a week does not speed anything up, it just moves the waiting somewhere more expensive and fills a bay.

Touch time against total time

Total time is arrival to delivery. Touch time is the hours somebody actually worked on the car. In most shops the gap is enormous, and almost all of it is waiting rather than working. That gap, not technician speed, is where cycle time improvements come from.

Where tracking usually breaks

One person owns the updates

If the office updates the board at the end of the day from memory and a walk around, you have built a daily report with a delay baked in. The person who finishes the work has to be the person who moves the card. That is the whole difference between a board that is true and a board that is roughly true.

It lives somewhere people have to go

Anything that requires opening a laptop, finding a tab and logging in will be updated late. A screen on the wall people already pass, plus something that works on the phone already in their pocket, gets updated during the work instead of after it.

It asks for the same information twice

If the board wants the VIN, the customer, the insurer, the labour hours and the parts list, it is asking your estimator to type the estimate a second time. That is where adoption dies. Track the car and its stage. Let the estimating platform keep everything it already holds.

Make the update part of the work

The habit is small and it takes about two weeks to set. A car does not move on the board until the work is genuinely finished. Whoever finished it moves it. Nobody moves a card "because it will be done by lunch".

Photos help more than they sound like they should. A picture of the damage at teardown, a picture of the panel before paint and a picture at final inspection cost about ten seconds each and settle almost every argument that comes later, with the customer or the insurer. Techs will take them if it means using the camera they already carry rather than a shop tablet somebody has to find.

What good looks like on a Monday

You walk in, look at one screen and know four things in about five seconds. What is going out today. What is stuck and why. Which column is fuller than it should be. Which car nobody has touched since Thursday.
